Culture Operations: Turning Values into Repeatable Behaviors

Every company has values. Most of them mean nothing in practice because they exist as wall art and onboarding slide decks rather than as specific, observable behaviors that people are hired for, rewarded for, and held accountable to. Culture operations is the practice of operationalizing values — defining exactly what each value looks like in action, embedding those behaviors into every people process, and measuring whether the culture is actually present in day-to-day work.

From Value to Behavior: The Translation Step

The translation from value to behavior is where most companies stop doing the work. "Integrity" as a value is meaningless without answering: what does integrity look like when someone finds a billing error in our favor and has to decide whether to flag it? What does it look like when a team is behind and faces pressure to overstate progress? Each value needs three to five behavioral examples across different contexts — easy ones and hard ones. These examples become the behavioral anchors for hiring questions, performance reviews, and promotion criteria.

  • Define 3 behavioral examples per value (what it looks like when it's present)
  • Define 1-2 examples per value of what it looks like when it's absent
  • Build values-based questions into every interview scorecard
  • Include values behaviors as one dimension of the performance review
  • Recognize and reward explicit values demonstration publicly

Measuring Culture Health

Culture can be measured. Include two to three values-specific questions in your quarterly engagement survey: "My manager's behavior reflects our stated values," "I see our values practiced in how decisions are made on my team," "I feel comfortable raising values violations without fear of retaliation." Tracking these scores by team and by quarter reveals where the culture is strong and where it's performative.
