How to Run 360 Degree Appraisals That Employees Trust

360-degree appraisals fail for a predictable reason: employees don't trust that the feedback is honest, anonymous, or actually used. When people suspect that their manager can see who gave critical feedback, they inflate ratings. When feedback forms are vague ("is a team player" — rate 1-5), the output is useless. When the results are shared in a surprise meeting with no preparation, the conversation becomes defensive. Getting 360s right requires fixing all three of these before a single form goes out.

Anonymity That's Actually Anonymous

True anonymity in a 360 means the employee being reviewed cannot identify who gave specific feedback, even if they only have one peer reviewer. This requires a minimum rater threshold — typically three or more peers before feedback is shown — and a system design where individual ratings are never exposed, only aggregated scores and themes. Be explicit with employees about how anonymity is protected. If people don't believe the system is anonymous, they won't give honest feedback regardless of what the policy says.

Designing Forms That Generate Useful Data

Vague competency labels produce vague, useless ratings. Replace "shows initiative" with "proactively identifies problems before they escalate — how often do you observe this?" Behavioral anchors give raters something concrete to rate against and produce more calibrated, consistent data. Limit forms to eight to twelve questions maximum — longer forms lead to fatigue ratings where people click 3s down the column just to get through it.

  • Cap at 12 questions — include one open text field for qualitative context
