Writing performance summaries is one of the most time-consuming parts of the appraisal cycle. A manager with eight direct reports might spend three to four hours writing thoughtful, specific summaries for each person. Multiply that across all managers and you have hundreds of hours consumed by a task that AI can now assist with — if you use it correctly. AI-generated performance summaries are not a replacement for manager judgment. They are a first draft that reduces blank-page anxiety and ensures consistency in structure.
What AI Can and Cannot Do
AI can synthesize: it can take the goal progress data, peer feedback themes, and check-in notes from a quarter and produce a coherent summary paragraph in seconds. What it cannot do is evaluate whether the employee's judgment was sound in a critical moment, assess cultural contribution, or understand the context behind a miss — whether it was caused by external factors, resource constraints, or a genuine capability gap. The manager must add these dimensions. Treat AI output as 70% of the draft, not 100%.
Prompting the AI for Better Summaries
The quality of an AI-generated summary depends heavily on the quality of the input data. If check-in notes are vague ("good week"), the AI will produce vague summaries. If peer feedback used behavioral anchors ("consistently met deadlines even when dependencies were late"), the AI has specific evidence to work with. Invest in the upstream data quality — better structured inputs produce better AI outputs. Before AI summary generation, require managers to confirm they've reviewed all the input sources.
