Performance Improvement Plans: Structure, Signals, and Support

A performance improvement plan is not a disciplinary document — or it shouldn't be. When HR and managers treat a PIP as a precursor to termination, employees see through it immediately, and the plan fails by design. A well-structured PIP is a structured 60 to 90 day intervention that gives an employee with a defined performance gap a clear path back to full standing, with specific support, measurable milestones, and regular feedback. When done correctly, 40 to 50 percent of PIP participants reach full performance by the end of the plan.

When to Initiate a PIP

Not every performance issue warrants a formal PIP. Minor or one-off issues should be addressed with direct feedback first. A PIP is appropriate when: performance has been below expectations for three or more consecutive months, informal coaching has not produced improvement, or the gap is specific and measurable enough to define concrete improvement targets. Document all informal coaching before initiating a PIP — this creates the paper trail that shows the organization took a reasonable, progressive approach.

What a Strong PIP Contains

  • Specific performance gaps: Not "attitude problems" — exact behaviors with examples and dates
  • Clear success criteria: What does meeting expectations look like by week 4, week 8, week 12?
  • Support commitments: What training, mentoring, or resources will the organization provide?
  • Check-in cadence: Weekly 30-minute meetings with documented progress notes
  • Consequences: What happens if the plan is met? What happens if it is not?
