Using Performance Data for Succession and Leadership Planning

Most succession plans live in a PowerPoint that gets reviewed once a year and is outdated before it's presented. The CHRO identifies five high-potentials based on who the CEO mentions most often. When a VP role opens unexpectedly, HR scrambles to find a candidate from a list that doesn't reflect current performance or readiness. Data-driven succession planning changes this by connecting real performance data — appraisal ratings, goal achievement, 360 feedback, development progress — to a continuously updated pipeline of leadership-ready talent.

Building a Talent Pool With Real Data

Start by defining what "leadership ready" looks like in your organization. For most companies this means: consistently high performance over at least two consecutive cycles, demonstrated ability to operate beyond their own scope, strong peer ratings on competencies like strategic thinking and influencing without authority, and active progress on at least one development goal in their current plan. Employees who meet these criteria should be surfaced automatically by your performance system, not nominated anecdotally.

The 9-Box Grid Done Correctly

The 9-box grid plots performance against potential. The problem is that "potential" is typically rated subjectively by senior managers based on gut feel. Improve this by defining behavioral indicators of potential — how does someone at "high potential" behave differently from someone at "moderate potential" at the same performance level? Use 360 feedback data and peer ratings on leadership competencies to inform the potential rating, rather than relying solely on manager perception. This makes the 9-box useful rather than just political.

  • Run succession planning calibration sessions quarterly, not annually
  • Assign development actions to every identified successor
  • Track development progress in the performance system, not a separate spreadsheet
  • Review succession depth for every critical role — how many ready-now vs. ready-in-12-months candidates?
